Bespoke AI systems. Built, proven, owned.

OrchestratedIntelligence.

We build bespoke AI systems your team can trust, own and actually use. We turn scattered, manual operations into one controlled system that adds capacity without adding headcount.

From diagnosis to production, the same two founders stay with you. AI assisted, never AI executed. You hold the system, the data and the keys. No lock in.

5+ years across strategy, operations and technical delivery

  • Bespoke systems
  • Client owned, no lock in
  • Human approved
  • Your data stays yours
  • Evidence before build
01 / When complexity becomes expensive

Your operation works. It’s just costing more than it should.

Critical work is spread across five, ten, fifteen systems that don’t talk to each other. So your people become the integration. They retype the same data by hand, chase statuses across inboxes and spreadsheets, then rebuild the real picture from exports at month end.

It holds together until it doesn’t scale. Headcount climbs just to keep up with the admin, while your best people spend their days on data entry instead of the work you hired them for. When a person does it, that’s cost. When the system does it, that’s capacity.

  • “We’re hiring just to keep up with the admin.”
  • “Our data lives in five systems and we retype it by hand.”
  • “Month end reporting takes forever.”
  • “We lose half the day chasing statuses and approvals.”
  • “Our best people are stuck doing data entry.”
  • “We tried to automate it once. It broke and never stuck.”
  • “The same errors keep coming back. It’s constant rework.”
  • “We can’t take more volume without hiring more people.”
  • “Too much of it lives in one person’s head.”

Orchyn is built for operations like this, where work crosses many teams, systems, documents and decisions. The more interconnected it is, the more it pays to understand the whole system before anyone builds anything. So that’s where we start.

02 / How we work

From operational complexity to compounding intelligence.

Orchyn takes the organisation through a structured transformation journey. Each stage reduces uncertainty, protects investment and keeps the technical system connected to a measurable business outcome.

  1. G1

    Understand

    Output: Operational Diagnostic

Establish how the organisation really works, where value is being lost and which constraint matters most.

    • Executive and stakeholder discovery
    • Current state process and root cause analysis
    • Data, system and dependency review
    • Cost of friction assessment and opportunity prioritisation

OutcomeA clear diagnosis, quantified opportunity and justified transformation priority.

  2. G2

    Design

    Output: Transformation Blueprint

Redesign the process and define how people, systems, data and intelligence should operate together.

    • Future state process and operating model design
    • Decision, approval and ownership architecture
    • Human and AI responsibility boundaries
    • Governance, measurement and implementation roadmap

OutcomeA practical, commercially aligned blueprint for the future operating system.

  3. G3

    Prove

    Output: Validated Solution

Prove the highest risk assumptions on real (or synthetic) data, behind a sign off gate, before a single line of production code is written.

    • Prototype or simulation against real workflows
    • Data quality, exception and user testing
    • Performance, governance and commercial value validation
    • A clear go, revise or stop decision

OutcomeEvidence before build. A solution proven operationally, technically and commercially.

  4. G4

    Implement

    Output: Operational Transformation

Build, integrate and deploy the complete production capability.

    • Production system development and integration
    • Data, permission and governance configuration
    • Quality assurance, security testing and training
    • Controlled deployment and change enablement

OutcomeA controlled production system, deployed and handed over as one you own outright.

  5. G5

    Compound

    Output: Continuous Improvement Partnership

Improve the system as the organisation learns, grows and encounters new opportunities.

    • Performance measurement and optimisation
    • New exception analysis and workflow refinement
    • Additional use case identification
    • Expansion into adjacent processes

OutcomeCompounding operational intelligence and an expanding transformation advantage.

03 / Who we work with

We do our best work for one kind of business.

Orchyn isn’t for everyone, so we’d rather be honest about it. The work pays off most for growing businesses that have outgrown their spreadsheets but haven’t yet built the systems to match their ambition.

  • £3M to £5Min annual revenue

Big enough that manual work is quietly costing you real money. Big enough to fix it properly.

  • 5 to 10people on the team

Small enough that every hire hurts, and getting more out of the team you have matters more than anything.

  • Growthis the plan

Ambitious as the world goes digital and ready to build AI in properly, not bolt a chatbot on the side.

Not quite there yet? We’ll tell you straight and point you somewhere more useful than a six figure build you don’t need.

04 / Investment

We publish our pricing. On purpose.

You should know roughly what to expect before you ever get on a call. No mystery, no anchoring, no “it depends” for three meetings.

£30k to £100kTypical engagement

A baseline for larger builds. We adjust to your budget and what the discovery uncovers. Focused, single process builds can start lower.

What shapes it

  • The scope. How much of the operation we’re rebuilding.
  • Your budget. We scope to it, openly, rather than around it.
  • What discovery uncovers. We only build what earns its place.

What’s included

  • A bespoke system, built and proven before it’s shipped.
  • You own it outright, no licence, no lock in.
  • Hosted and maintained with you, not handed over and abandoned.

05 / The team

Strategy, operations and engineering under one roof.

Orchyn brings business diagnosis, commercial strategy, process architecture, AI strategy, systems engineering, governance and production delivery together in one connected team. The people who define the opportunity stay connected to the people who design, build and embed the solution, protecting the original objective and removing handover loss.

06 / Questions, answered

What senior teams ask before they begin.

Is Orchyn an AI consultancy or a transformation consultancy?

Orchyn is an AI strategy and transformation consultancy. We use business diagnosis, process redesign, AI and systems engineering to improve how complex organisations operate. Technology is part of the transformation, not the starting point.

Do we need to know what we want to automate?

No. Many engagements begin with an operational problem, a growth constraint or an area of rising cost. G1 establishes the root problem and determines whether AI is appropriate.

Do you only produce strategies and recommendations?

No. Orchyn can support the complete journey from operational diagnosis and transformation design through validation, implementation and continuous improvement.

Can you work with our existing systems?

Yes. Where existing systems remain valuable, Orchyn can design around them and improve how information and work move between them. Replacement is only recommended where the current infrastructure materially restricts the required outcome.

What makes a strong initial opportunity?

Strong opportunities usually involve operational volume, fragmented information, repeated decisions, document-heavy work, complex handovers, manual administration or recurring exceptions. The opportunity should also connect to a meaningful outcome such as cost, capacity, margin, speed, control or customer experience.

How is risk and governance managed?

Governance is designed into the operating model and technical architecture. Depending on the use case, this may include permissions, approvals, evidence requirements, audit trails, confidence thresholds, monitoring and defined routes for human escalation.

Will the system replace employees?

The objective is to remove unnecessary work and increase organisational capacity. Some activities may be automated; others may be strengthened through improved information, decision support or exception management. Human responsibility remains where judgement, accountability or risk requires it.

Do we own what you build?

Yes, outright. The system, the code and the data are yours. It’s an asset you own, not a licence that stops working the day you stop paying us. There’s no lock in either. The fact that you could take it elsewhere is precisely why you can trust us to keep earning the relationship.

Where does our data go?

It stays yours. Orchyn builds data sovereign by design. Your operational data stays under your control, in your environment. Nothing is pooled, resold or used to train external models. Nothing moves to a third party without your authorisation.

Why not just use an off the shelf platform?

Sometimes you should. If that’s the right answer we’ll tell you. Off the shelf software makes you fit the tool, prices you per seat or per transaction as you grow and rarely reaches the legacy systems where your real work happens. Bespoke makes sense when generic software would compromise the outcome: when the process is genuinely yours, the cost of the workaround is real and you want to own the result rather than rent it.

Start with the operation, not the technology

Find where intelligence can create the greatest commercial value.

An operational discovery examines one critical process, identifies where performance is being lost and assesses whether AI enabled transformation is commercially justified. The objective is not to sell a predetermined system. It is to establish:

  • What is restricting performance.
  • What the problem is costing.
  • What a stronger operating model could look like.
  • Whether AI is appropriate.
  • What the most valuable next step should be.
